A home services operator had a strong HVAC maintenance customer base. The base was reliable and repeat buyers with high satisfaction scores. They decided to launch a plumbing service and offered it to the same customers first. Almost nobody bought it.
They tried the same offer in reverse. Plumbing customers offered HVAC maintenance. Those customers converted at nearly three times the rate. It was the same company, same offer, and different segment. It was a completely different result.

The Cross-Sell Assumes the Segmen Transfers. It Usually Doesn't.
When A -> B works and B -> A doesn't, most operators assume it's a pricing problem or a timing problem. It's almost never either of those.
The real reason is segment fit. The buyer who said yes to A has a specific trigger, a specific problem, and a specific relationship with your business. It doesn't automatically extend to B. B might require a different level of trust. A different urgency. A different kind of problem the buyer has to be experiencing before they're ready to say yes.
The cross-sell path breaks because it was built for the wrong version of the customer. The person who bought A isn't the same person in terms of readiness, trust, and need as the person who would buy B.
This buyer who said yes to A isn't always the buyer for B. Same customer, and different segment. The cross-sell path has to be built for who they are right now and not who they were when they first bought.
1. Map the trigger for B separately from A. What problem does a customer need to be experiencing before they're ready to buy B? The trigger is seldom the same as the one that brought them to A.
2. Check which direction the trust flows. Some customers trust you for routine service but not for a bigger or more complex job. Some trust you for the complex job first and the routine service follows.
3. Test B -> A before you scale A -> B. If you haven't tried the reverse direction, you don't know which segment is actually the better starting point. The operator in this issue found out B -> A converted at three times the rate entirely by accident.
